A heat pump can be correctly fitted and still disappoint if the final setup is rushed. Heat pump commissioning is the process that proves the system is working as designed in your property, not simply switched on. It is where installation work becomes dependable heating and hot water, with settings, flow rates and controls checked against the needs of the building.
For homeowners, landlords and property managers, this matters because a heat pump operates differently from a conventional gas boiler. It usually runs at lower flow temperatures for longer periods, and its efficiency depends on the whole system working together. A professional handover should leave you with a comfortable property, understandable controls and evidence that the work has been completed properly.
What heat pump commissioning involves
Commissioning starts after the physical installation is complete. The engineer checks the heat pump, pipework, cylinder, electrical connections, condensate arrangements, controls and heating emitters as one system. The aim is not to chase a single number on a display. It is to confirm that the system can deliver the required heat safely, efficiently and consistently.
The exact checks depend on whether the property has an air source or ground source heat pump, whether it serves radiators or underfloor heating, and whether it provides domestic hot water. A new-build home with low-temperature underfloor heating needs a different setup from a traditional Glasgow tenement with upgraded radiators. This is why commissioning should follow the design and heat-loss calculation rather than a generic checklist alone.
A thorough visit normally includes four connected areas:
- confirming the system has been filled, vented, flushed where required and pressurised correctly;
- checking water flow through the heat pump and heating circuits, including pumps, valves, filters and manifolds;
- setting controls, weather compensation, hot-water temperatures and heating schedules for the property; and
- recording readings, safety checks and manufacturer requirements before explaining the system to the customer.
These checks identify issues that are easier and less costly to correct before the system is handed over. A partially closed valve, trapped air, blocked strainer or unsuitable control setting can all reduce performance without looking like an obvious fault.
Why correct commissioning affects running costs
Heat pumps are often judged by electricity bills and indoor comfort. Both are influenced by commissioning. If the flow temperature is set higher than necessary, the system can still heat the house but use more electricity than it should. If it is set too low for the installed radiators or heat loss, rooms may struggle to reach temperature in colder weather.
The right balance depends on the property. Good insulation, correctly sized radiators and stable heat demand allow lower flow temperatures and more efficient operation. Older or draughtier buildings may need fabric improvements, larger emitters or a more considered control strategy. There is no responsible one-setting answer for every home.
Water flow is equally important. Heat pumps need the correct flow rate to transfer heat effectively. Too little flow can lead to poor output, fault codes or frequent cycling. Too much flow is not automatically better either, as it can create noise and unnecessary electrical use from circulation pumps. During commissioning, the engineer checks the system response and adjusts components where the design allows.
Weather compensation deserves particular attention. Rather than firing the heating to a fixed high temperature, this control method adjusts the flow temperature according to outdoor conditions. When set up well, it helps keep rooms steady and avoids sharp swings in temperature. It can take a short period of living with the system to refine the settings, especially during the first colder spell, but the initial configuration should provide a sensible starting point.
Heating controls should fit how the property is used
Controls are not an afterthought. A large detached home, a rental flat and a busy commercial unit all have different occupancy patterns. The programme, zoning and room thermostats need to be practical for the people using them.
Heat pumps generally perform best with steady operation rather than frequent on-and-off changes. That does not mean heating must be left on constantly at full output. It means the schedule and set temperatures should be chosen to allow the system to maintain comfort efficiently. An engineer should explain this clearly rather than leaving you to treat the controls exactly like an old boiler programmer.
If the system includes underfloor heating, each zone must be checked for flow and response. With radiator systems, the engineer will assess whether radiators are heating evenly and whether balancing is required. This is especially relevant after renovation work, extensions or changes to existing pipework.
The checks customers should expect at handover
A good commissioning process is visible. You should not be left with a newly installed unit, an unfamiliar controller and no explanation of what has been tested. At handover, the engineer should talk through normal operation, show you how to adjust the heating and hot-water schedule, and explain what is likely to affect performance.
The installation should also be checked for practical details that protect the system over time. That includes accessible isolation valves, cleanable strainers or filters, suitable pressure, correct condensate drainage and properly insulated external pipework where applicable. These are ordinary details, but they make servicing and fault finding much more straightforward later.
For domestic hot water, commissioning includes setting the cylinder controls and confirming the heat pump can heat the stored water correctly. The target temperature, reheat times and any hygiene cycle should be appropriate for the equipment and household. A higher cylinder temperature may be useful in some circumstances, but it can reduce efficiency, so it should not be chosen without a reason.
Documentation matters too. Manufacturer commissioning records, system settings and warranty registration requirements should be completed accurately. For landlords, businesses and managing agents, clear records help demonstrate what has been installed and how it was set up. For homeowners, they provide a useful baseline if the system later needs servicing or a setting adjusted.
Common problems found during commissioning
Some faults only become clear when the system is operated under proper test conditions. Air left in the system may cause noise, inconsistent radiator temperatures or reduced flow. Debris from installation work can collect in filters. A heating zone may be wired incorrectly, or a room thermostat may not be communicating with the controller as intended.
Control settings are another common source of avoidable issues. A system may be set to high flow temperatures by default, programmed around unsuitable time periods, or limited by an incorrectly positioned sensor. These are not necessarily equipment failures, but they can make a new heat pump seem expensive or underpowered.
Occasionally, commissioning exposes a wider design limitation. For example, an older radiator circuit may not emit enough heat at the lower temperatures the heat pump is designed to run at. The honest solution may involve radiator upgrades, insulation work or changes to the control strategy. It is better to explain this plainly than to mask the issue by permanently turning temperatures up.
Commissioning is not the same as annual servicing
Commissioning takes place at installation or after significant system changes. It establishes that the system is set up correctly from day one. Servicing is ongoing maintenance: inspecting key components, cleaning filters where needed, checking operation and spotting wear before it becomes a breakdown.
The two work together. A well-commissioned heat pump gives future engineers meaningful readings and settings to compare with. If performance changes, they can diagnose whether the cause is maintenance, controls, water quality, property alterations or a component fault.
