Heat Pump Versus Gas Boiler: Which Suits You?

A heating upgrade is rarely just about replacing a box on the wall. When comparing a heat pump versus gas boiler, the right answer depends on your property, the condition of the existing system, how you use hot water and what work you are prepared to do now. A well-installed boiler can be an excellent fit for many Glasgow homes. A properly designed heat pump can offer lower-carbon heating and dependable comfort, but it needs the right conditions to perform as intended.
The useful question is not simply which technology is best. It is which system will heat your particular home efficiently, reliably and within a realistic budget.
Heat pump versus gas boiler: the main difference
A modern gas boiler creates heat by burning natural gas. It heats water quickly, sends it around radiators or underfloor heating, and usually provides domestic hot water on demand when fitted as a combi boiler. It is compact, familiar and can often be installed using much of the existing heating infrastructure.
An air source heat pump uses electricity to collect low-grade heat from the outside air and move it into the property. It does not create heat in the same way as a boiler. This is why a heat pump can deliver several units of heat for each unit of electricity used, provided the system has been designed and commissioned correctly.
The practical difference is water temperature. Boilers commonly run radiators at higher temperatures, especially in older systems. Heat pumps usually work most efficiently at lower flow temperatures, delivering steadier heat over longer periods. That often means larger radiators, improved insulation or both may be needed.
When a gas boiler is the sensible choice
A new condensing gas boiler remains a practical option where a property has an established gas supply, a sound radiator system and limited scope for wider refurbishment. It is particularly suitable when an older boiler has failed unexpectedly and the priority is restoring heating and hot water promptly.
For many flats, traditional tenements and homes with restricted outdoor space, a boiler replacement can be less disruptive. A combi boiler can also suit households with modest hot-water demand because it supplies hot water without requiring a separate cylinder. For landlords and property managers, replacing like for like may reduce downtime and make budgeting more straightforward.
A boiler is not automatically the cheaper system to run, as fuel prices change, but the installation cost is usually lower when the pipework, flue route and controls are already in place. It can also recover room temperature quickly after the heating has been off.
That said, a boiler should still be properly specified. Fitting an oversized appliance does not improve comfort. A competent installer should assess the heat requirement, inspect the system condition, size the boiler appropriately, clean or protect the system where required, and commission the appliance to manufacturer requirements. Gas work must be completed by a Gas Safe-registered engineer.
When a heat pump is worth serious consideration
A heat pump is often strongest as part of a planned home improvement, renovation or new build. If you are improving windows, insulation, draughtproofing or ventilation anyway, it is the right time to assess whether a lower-temperature heating system will work well.
Well-insulated detached and semi-detached homes can be good candidates, but property type alone does not decide it. A carefully surveyed older property may also be suitable. The essential work is calculating room-by-room heat loss rather than assuming the current boiler output tells the full story.
Heat pumps are particularly well matched to underfloor heating because of its large surface area and low operating temperature. They can also work effectively with radiators, although some existing radiators may need upgrading. The aim is not to fit the biggest heat pump available. It is to match the unit, emitters, controls and cylinder to the building’s measured heat demand.
Most domestic heat-pump installations need space outside for the unit and space inside for a hot-water cylinder. This is a key difference from a combi boiler. Households that use several showers, baths or taps at similar times may benefit from stored hot water, but the cylinder and its location need to be considered from the outset.
Running costs depend on design, not headlines
It is tempting to compare the unit price of gas and electricity and make a quick decision. That is not enough. A heat pump uses electricity, which is often more expensive per unit than gas, but it can produce more heat than the electricity it consumes. Its seasonal efficiency will depend on the outside temperature, flow temperature, controls, insulation and how the household operates the system.
A boiler’s efficiency also depends on setup. A condensing boiler performs best when it can run at lower return temperatures and condense properly. If it is oversized, poorly controlled or connected to a sludge-filled heating system, real-world results can fall short of the label on the box.
For either option, smart controls, sensible zoning and correctly balanced radiators make a meaningful difference. Leaving a poorly designed system to compensate with higher temperatures is expensive and uncomfortable. Good heating should feel even across the home, not leave one room stifling while another remains cold.
Installation work is where the decision is won or lost
The most reliable comparison starts with a survey, not a sales pitch. For a boiler replacement, that means checking the existing flue, gas supply, condensate route, heating pipework, hot-water demand and radiator condition. If the system contains debris, powerflushing or other cleaning and protection may be appropriate before the new boiler is commissioned.
For a heat pump, the survey needs to go further. The installer should assess heat loss for each room, radiator outputs at the proposed flow temperature, insulation levels, cylinder requirements, outdoor-unit position, noise considerations, electrical provision and condensate drainage. The proposed location must be practical for both residents and neighbours, not simply the nearest available wall.
This level of preparation can make a heat pump project feel more involved, because it is. However, it avoids a common mistake: installing a heat pump on an unsuitable or unprepared system, then running it too hot to compensate. That reduces efficiency and can lead to disappointment.
In commercial premises and larger developments, the same principle applies at a greater scale. Occupancy patterns, peak hot-water demand, phased work, plant-room access and ongoing maintenance arrangements all affect the right choice. A simple equipment comparison cannot replace a proper design review.
Questions to answer before choosing
Start with the age and fabric of the building. Does it lose heat quickly through uninsulated walls, loft spaces, draughts or older glazing? Addressing obvious heat loss may improve comfort whichever system you choose, while making a heat pump more viable.
Next, look at how you live in the property. A household that wants rapid heating for short periods may prefer the familiar response of a boiler. A household happy to maintain a steadier indoor temperature, particularly in a well-insulated home, may find a heat pump suits its routine well.
Consider available space too. A boiler may fit neatly in a kitchen cupboard, while a heat pump requires an external unit and generally a cylinder indoors. Planning a loft conversion, utility room or kitchen renovation can create the opportunity to accommodate the equipment properly rather than forcing compromises later.
Finally, consider the condition of what you already have. Reusing serviceable pipework and radiators can reduce the cost of a boiler replacement. If radiators are undersized, controls are outdated and major renovation work is planned, it may be more sensible to assess a heat pump as part of the wider project.
Get advice based on your property
There is no prize for choosing a heat pump where it will not operate efficiently, and no benefit in replacing a boiler without correcting the system faults that caused poor heating in the first place. The dependable route is a clear survey, honest explanation of the work involved and a quotation that states what will be installed, adjusted and commissioned.
